30-minute digital business audit: owner checklist

30-minute digital business audit: owner checklist

You have a website, ads running, managers answering in WhatsApp and Telegram, a CRM (Customer Relationship Management — a system for tracking leads and deals) connected somewhere — and fewer leads than you hoped, with no clear answer to where the break is. A full agency audit takes weeks and often ends with “rebuild everything.” In 30 minutes an owner can scan the whole digital stack and answer three questions: what works, what is broken, and what to fix first. This does not replace why the site brings no leads — that goes deeper on landing pages and conversion. Here the view is wider: site + Ads + CRM + bot + analytics in one calm checklist for business in Tashkent and across Uzbekistan. The goal is not to “grade the website,” but to find the main funnel break before you scale budget into a leak. Below: preparation, four blocks scored yes / no / partial, before → after tables, two-week priorities, and FAQ. UZNEO keeps the tone simple: facts and order of action — no “10× growth in a month” promises.

01What a 30-minute digital audit is — and what it is not

Digital audit here means a quick check of the chain that takes a client to a deal: website (or landing page), paid ads, messenger/bot, CRM tracking, and analytics. You are not judging “beauty” or writing a redesign brief. You answer one question: can a client leave a lead, and will it be recorded with a clear source?
This is an auditThis is not an audit
Form works, lead arrives“Site looks old — build a new one” with no facts
Ads ↔ CRM match in order of magnitude“CTR is low — fire the agency” without reconciliation
Source on every dealBuying a new CRM “because everyone has one”
3 red flags → 2-week planA list of 40 “improvements” with no priority
Why the short format helps owners in Uzbekistan: access is often split (site with one vendor, Ads with another, bot with a third), and reports show clicks, not deals. In half an hour you see junctions, not separate pretty decks. A deep ad-account review is separate: Google Ads audit checklist before changing contractor. Building the full funnel: site → Ads → bot → CRM.

02How to run a 30-minute audit: preparation

Block 30 minutes without calls. Open on a laptop and a phone (mobile traffic dominates in Uzbekistan): • site — home, one service page, form / messenger button; • Google Ads or Meta Ads (if the channel exists); • CRM — leads / deals from the last 7 days; • Telegram bot or WhatsApp / Instagram Direct widget; • GA4 (Google Analytics 4) or Yandex Metrica — acquisition report for 30 days. 30-minute split (guide):
BlockTimeFocus
Site~5 minOffer, CTA, form, phone speed
Ads~7 minLanding, conversions, CRM match
CRM + bot~8 minSource, statuses, side chats
Analytics~5 minGoals, top sources, gaps
Wrap-up~5 min3 red flags → 2-week plan
Each item — yes / no / partial. Do not judge “pretty / ugly.” Do not argue with an imaginary designer — only a checkable fact: lead arrived, source logged, ad-account numbers do not contradict CRM. Ask vendors for access upfront: Ads login, GA4 / Metrica, CRM, site admin. Otherwise 30 minutes vanish into “finding the password” — that is not an audit.

03Block 1 — Website (5 minutes)

Open the site on a phone in incognito — how most of the audience sees it. Turn off Wi‑Fi and test on 4G: a slow mobile site in Tashkent is a common reason for “ads spend, no leads.” Site checklist: ☐ First screen: in 3 seconds it is clear what you sell and for whom (not only a logo and “we are professionals”) ☐ One main CTA (call to action): form, call, or Telegram — not five equal buttons ☐ Form submits: send a test lead marked “test” and confirm it arrives (email / CRM / bot) ☐ Phone is tappable (`tel:`); number matches Google Business / 2GIS ☐ Service page: “from” price or range, timelines, FAQ, photo or short case — not empty “Service #3” ☐ Load feels under ~4 sec on 4G; no endless white screen ☐ HTTPS, no browser security warnings Red flags: form goes nowhere; homepage is “about us” with no offer; ads land on home instead of the service; Telegram button has no parameters — source will be lost downstream.
Before (typical)After a 5-minute fix
Ads → homepage “about us”Ads → service page with offer and form
Form hits a dead emailForm creates a CRM deal + alert
5 buttons “learn / catalog / Instagram…”One CTA + secondary call
Site 8+ sec on 4GCompress assets; no heavy video above the fold
Deeper landing conversion — why the site brings no leads. If the site is red — do not increase ad budget until form and offer are green.

04Block 2 — Google Ads / Meta (7 minutes)

If there are no ads — mark “no channel” and move on: missing Ads is not an audit failure, just a different priority. If the channel exists — check not CTR (click-through rate — clicks divided by impressions), but the chain ad → landing → CRM tracking. Ads checklist: ☐ Ad lands on an offer landing, not a catch-all homepage ☐ UTM tags (URL parameters for analytics) or Google auto-tagging — paid source visible in analytics ☐ Conversion in the account = lead / call / chat, not “button click” or viewing “Contacts” ☐ In 30 days there is at least one real lead from ads when cross-checked with CRM (not only “conversions” in Ads) ☐ Geo: Tashkent / Uzbekistan / radius — not “worldwide” by mistake ☐ Negative keywords or audience exclusions are maintained, not “launched and forgotten” ☐ Not 10+ identical ads with no A/B intent; Display / Audience Network budget is not draining without a separate strategy CPL (cost per lead) “by eye” from a contractor screenshot without CRM reconciliation is a weak guide. Ask: how many qualified leads in 30 days and how many deals — not only clicks.
BeforeAfter reconciliation
“CPL $5, all good”CRM shows 3 leads out of 40 “conversions” in Ads
Spend exists, source “unknown”UTM + source field on every deal
Contractor shows clicks onlyWeekly: spend, CRM leads, rejects
Geo “worldwide”Uzbekistan / city / audience language
Red flags: spend exists, CRM source empty; conversion is a micro-event; contractor refuses reconciliation. Before changing agencies, run the Google Ads audit — often you fix the account, not the logo on a business card.

05Block 3 — CRM and bot (8 minutes)

The funnel most often breaks here: ads and site “seem fine,” but the owner cannot see where a lead came from or where it stalled. These 8 minutes are the highest-value part of the audit. CRM checklist: ☐ Every site lead creates a card / deal automatically or by a hard rule (not “manager will enter it later”) ☐ “Source” field is filled: Google Ads, Instagram, Telegram, offline, referral ☐ 4–6 statuses: new → contacted → qualified → deal / lost (not 20 “just in case” statuses) ☐ Last 5 leads: status updated the same day, or leads sit for weeks ☐ Owner sees a simple weekly report: leads → in progress → deals (even a CRM screenshot) Bot / messenger checklist: ☐ Reply within minutes or an auto-reply “received, we will call in business hours” ☐ Site Telegram link carries a start parameter or UTM — source is not lost ☐ No parallel personal manager numbers “around” CRM (a typical Tashkent leak) ☐ Bot chats land in the deal or at least as a logged touch A bot without CRM stays a chat, not a system. CRM with managers writing from personal WhatsApp means reports lie.
BeforeAfter
Leads in managers’ private chatsAll inquiries → CRM + notification
Source “unknown” on 60% of dealsUTM / start / manual choice on calls
Statuses untouched for weeksRule: status on day of first reply
Bot “for show” on the siteBot + deal creation + source
Full chain — funnel site → Ads → bot → CRM. Turnkey assembly — sales automation.

06Block 4 — Analytics and attribution (5 minutes)

Without analytics you cannot tell which block to fix first: site, Ads, or tracking. Attribution (tying a lead to a source) for a small business does not need to be perfect; order of magnitude and honest goals are enough. Analytics checklist: ☐ GA4 or Metrica installed; “Realtime” shows your test visits ☐ Goals / events set: form submit, `tel:` click, messenger transition ☐ For 30 days you can name: visits, conversions, top‑3 sources ☐ Ad account roughly matches CRM (not 50 leads in Ads and 3 in CRM) ☐ Google Search Console: site indexed, no sharp impression drop without cause Red flags: 40%+ traffic “direct / not set” with active ads and no UTM; 20 CRM leads vs 2 GA4 conversions (forms not linked to events); owner has not opened analytics in 3+ months; Ads shows “conversions,” CRM is silent.
GapCheck first
Ads >> CRMWhat counts as conversion; tag duplicates; form test
CRM >> analyticsForm / bot events not sent to GA4
Lots of direct with AdsUTM / auto-tagging, redirects, short links
No data at allCounter removed, blockers, wrong domain
The 30-minute audit ends here. Next — prioritization, not buying “another dashboard.”

07How to score the result: answer sheet and main breaks

After four blocks you have a sheet of yes / no / partial. Do not turn it into a “website score out of 10.” Look for the funnel break top-down: 1. Client does not understand the offer / cannot leave a lead → fix the site. 2. Leads exist, but source and statuses are chaos → fix CRM / bot. 3. Tracking exists, Ads and CRM numbers lie → fix analytics and conversion definition. 4. Tracking is honest, but the channel is expensive and dirty → then touch ads.
SignalMain breakFirst step this week
Clicks, zero leadsSite / form / landingForm test + offer above the fold
Leads, no dealsCRM / replies / qualificationStatuses + ban private chats
“Leads” in Ads, empty CRMConversions / UTM7-day reconciliation + Primary = lead
Everything “partially OK”No focusOne offer, one channel, 14 days
Write three red flags on paper or in a note. More than three at once is scatter. The short audit’s goal is one main repair, not an endless backlog.

08After the audit: 2-week priorities

Count “no” answers per block. Fix top-down on the funnel — do not start SMM and new creatives if the form is broken. Priority 1 (red site): fix form, first-screen offer, ad landing, mobile speed. Priority 2 (red analytics): goals, UTM, Ads ↔ CRM reconciliation for 7 days, Primary conversion = a real action. Priority 3 (red CRM / bot): auto-create deals, source, 4–6 statuses, ban “personal” chats without tracking, messenger auto-reply. Priority 4 (red ads): honest conversions, negatives / geo, turn off bleeding campaigns; do not increase budget. Priority 5 (everything “partial”): one pilot — one offer, one channel, two weeks of measurement, then scale.
After first auditAfter 14 days
8 “no,” unclear where to start3 “no,” one closed break
Budget runs “as before”Budget cut until form is fixed
Report = clicksReport = CRM leads + deals
“We need a new CRM”Rules + source field were enough
Put a repeat audit in 14 days on the calendar — same 30 minutes, same sheet. Progress is simple: was 8 “no,” now 3. You do not need a new tool “because it is trendy” — you need one fixed break.

09Typical owner mistakes after the audit

A short audit only helps if you do not make things worse afterward. • Scale budget with a red form or empty CRM source — you scale losses. • Change Ads contractor without reconciling conversions and access — you often repeat the same hole under a new contract; first the checklist before switching. • Buy a “pretty website” instead of fixing form and CTA — costlier and slower than a targeted repair. • Roll out CRM and bot “from scratch” together without the rule “every lead = a deal” — chaos doubles. • Ignore managers’ private chats — any report will lie while the bypass lives. Calm order: lock facts → one priority for 2 weeks → repeat the 30-minute pass. If the stack is split across vendors — assemble the minimum chain via the funnel or sales automation.

Summary

A 30-minute digital audit needs no agency at the start — only honest yes / no / partial on site, ads, CRM, bot, and analytics. Find the main break at the top of the funnel, fix it in 2 weeks, repeat the same 30 minutes. Pretty clicks without leads, leads without source, and source without statuses are three different problems — fixed differently. If the stack is fragmented — start with funnel site → Ads → bot → CRM or sales automation.
